12-Week Founder Stabilisation

I work with no more than two founders at any time and invest one full day per week in each engagement. This is deliberate, stabilisation requires depth, not divided attention.

The Stabilisation Sequence

The work moves in deliberate stages across two integrated tracks: business and personal.

It stabilises first, redistributes load second and only then re-establishes direction.

WEEKS 1-4

Stabilise the System

    • Address decision fatigue and the “wired but tired” cycle so cognitive range widens.

    • Stabilise sleep, energy and recovery in practical terms, reducing urgency and unnecessary load.

    • Clear low-value decisions and unresolved loops so mental noise reduces.

    • Map where pressure is concentrated: decisions, time, bottlenecks, key people and cash, and agree what is paused.

Outcome: You feel steadier and clearer. The business stops amplifying pressure as your capacity stabilises.

WEEKS 5–8

Rebuild Capacity

    • Rebuild the personal capacity the business depends on - energy, judgement and recovery.

    • Identify where you’ve become “the only one who can…” and separate genuine founder-only work from habit or overload.

    • Clarify ownership and decision rights so pressure distributes through the business rather than flowing back to you.

    • Strengthen boundaries - calendar design, access rules and protected thinking time.

Outcome: The company adjusts to what you can realistically carry. You are no longer the permanent shock absorber, and your attention becomes strategically focused again.

WEEKS 9–12

Re‑establish Direction

    • Lay out real strategic pathways — consolidation, role redesign, leadership depth, succession or exit.
       

    • Stress-test direction against your actual operating capacity, not past endurance.
       

    • Build simple guardrails to prevent drift back into survival mode.
       

    • Define early warning signs so overload is spotted early.

Outcome: You move forward with clarity and confidence. Decisions are commercially sound and personally sustainable.
